A similar thing happened at my brother's wedding last fall; the florist was supposed to supply the ringbearer's pillow and forgot it. So we told my eight-year-old son (who had been very much looking forward to carrying it) that he'd just have to pretend the rings were in his pocket* and walk in pillow-less. He did, and he looked perfect, but later he told everyone about the pillow being forgotten.
*For safety reasons, the best man kept the rings. No one wants to risk a child losing the rings.
